The Problem With Most Business Cases

Most business cases are built to get a project approved, not to survive contact with reality. The benefits are one aggregated number nobody can trace back to a specific line, the assumptions are optimistic because a proposal has to look good to move forward, and eighteen months later, when someone asks “did we actually get what the business case promised,” there’s no way to check — because the business case was never built to be checked in the first place. A business case worth funding has to answer three questions intuition alone can’t: did we pick the highest-impact initiatives, is the investment quantified rather than assumed, and was it executed and actually proven afterward, not just approved.

The Business Case Method: Plan, Follow up, Harvest

  • Plan, not a guess. Every benefit line is written once, before a decision is asked for — seven plain questions: which capability, the problem, how often, what it costs, how much is removed, how sure we are, and who owns it. Each number traces back to a source.
  • Follow up, not a one-time approval. Every month the team adds what the data now shows. The original plan is never overwritten, so every change is visible — the case is tracked, not filed away and forgotten.
  • Harvest, verified — not self-attested. The Benefit Owner checks what was realised against the original plan, at the same point in the ramp. BenefitPartner never reports its own result.

The Business Case, Built on Five Scaffolds

Business Case Value is BenefitPartner’s term for the organisational claim that a specific benefit will materialise — backed by evidence, not opinion. Five scaffolds sit between the plan and the harvest, each closing a specific way business cases usually go wrong:

Every benefit line is either visible on the bottom line — a saving that shows up in the accounts — or real but indirect, like time freed up. Both are tracked and owned; only measured, bottom-line benefits count in the conservative floor.

The case is a range, not a number. Conservative is the floor — only measured, bottom-line benefits, what holds even if nothing else lands. Base Case is the plan — every line weighted by how sure we are (measured in our systems 100%, qualified estimate 70%, gut feeling 40%). Full Upside is the ceiling — everything at face value, not a forecast. The Stress Test is the Base Case with benefits 20% lower. Each scenario is shown as payback in months.
